Hero SKU
A hero SKU is the single product that carries a disproportionate share of a brand’s ad spend, revenue, and new customers. It is usually the reason the account works, and the reason it is fragile.
Most growing ecommerce brands have one. The algorithm finds the product that converts best and concentrates delivery on it, creative is made for it, and new customers arrive through it. That concentration is efficient until the product stocks out, a competitor copies it, its margin changes, or its creative fatigues.
Measure concentration on three shares, not one: share of ad spend, share of ad-attributed revenue, and share of new customers. A product can hold a modest share of revenue while bringing in most of the new customers, and it is the new-customer share that tells you what happens to growth if the product disappears.
A worked example, as arithmetic. One SKU takes $36,000 of $60,000 monthly spend (60%) and brings in 700 of 1,000 new customers (70%). If it stocks out for three weeks, roughly half of the month, the business should plan for losing around 35% of that month’s new customers unless another product can absorb the spend at a similar CAC, which is exactly what is worth testing before the stockout rather than during it.
